Commercial Excellence and Sales Ops Consulting

We pinpoint where revenue leaks across distributors, retail and e-commerce, and what to fix first to recover it.

We assess retail, distributors, wholesale and e-commerce on a like-for-like basis and deliver a prioritized action plan: the rationale behind each action, the quantified upside and the key risks. If you decide to proceed, we implement the change alongside your team.

You answer a few questions about the business. We come back with an initial read and a proposed agenda.

The problem

Sales happen in every channel. The revenue picture arrives in fragments.

Direct sales to retail, distributors and wholesale, your own e-commerce and marketplaces: each channel has its own strategy, its own data and its own lag. Decision-makers need to see the whole picture.

Direct sales

Key accounts and retail. The data is the ERP order; in-store sell-through stays with the retailer.

Distributors and wholesale

Reach into small and independent retail. Sell-out arrives through reports, in different formats and with a lag.

E-commerce and marketplaces

Direct-to-consumer sales. Data is daily, but it sits on the platform, with different pricing and margin logic.

01Pricing and commercial policy collide across channels, and the conflict surfaces late.
02Channel margin after trade spend, freight and commissions is estimated, not measured.
03Inventory and trade budgets are allocated on history, not on each channel's return.
04Every function has its own number, and the business review turns into a debate over which one is right.
Our specialty

Every channel in one view. Distributors and wholesale are our specialty.

The indirect channel is where information arrives last and margin leaks most. It is also where POP's experience runs deepest, built in large consumer goods and beauty operations.

01Distributor governance: targets, coverage and active outlets by distributor.
02Sell-out and channel days of inventory, measured to the same standard across every distributor.
03Co-op funds and trade spend, with return measured by distributor and by customer.
04Consistent pricing and commercial policy across distributors, direct retail and e-commerce.
How we work

Diagnosis, strategy, solution and execution. In that order.

Each stage begins only once the previous one has made the case for it. The X-Ray carries no commitment to any further stage.

01 · entry point

Revenue X-Ray

Where revenue leaks and what to fix first. Fixed scope and fixed fee, with timing set once we have reviewed the data.

  • Data quality and master data. We separate reliable data from what needs fixing.
  • Where the revenue is. Revenue by channel, distributor, customer and mix; active outlets, coverage, sell-through and days of inventory.
  • Report and plan. Priorities with the rationale, quantified upside and risks, presented to the decision-makers.
02 · scope set by the X-Ray

Implementation

Puts into practice what the diagnosis identified.

  • Route-to-market and channels. Channel design, distributor governance and a consistent commercial policy.
  • Commercial excellence. Sales force, targets, trade spend and co-op funds with measured return.
  • Sales Ops. Redesigned processes and technology applied where it pays off: from dashboards and automation to AI agents where warranted, embedding AI in day-to-day operations.

Working principles

Business before technology

No solution is proposed until the numbers have been analyzed and the diagnosis is clear. Technology comes in when it solves the problem, not to justify the project.

Real data, stated limits

The plan states what is achievable with the data you have and what is needed to go further.

Human review of anything customer-facing

Every customer-facing automation is reviewed by someone on your team before anything goes out.

Senior leadership from start to finish

Every project has senior POP leadership from diagnosis through to building the solution, with specialist partners brought in when the scope requires.

Sample deliverables

Innovation your team adopts with minimal friction.

Frequently asked questions

Before the first conversation.

What data do you need and how do you access it?

At least two years of sales data by point of sale, SKU and customer; customer, product and distributor master data; e-commerce data; sell-out and inventory reports; and any existing market research. Your IT team can share the data in whatever format it prefers.

How is confidentiality handled?

We sign a non-disclosure agreement before receiving any data. Data is handled in compliance with the LGPD (Brazil's data protection law), used solely for the project and returned or destroyed at its close. None of your company's data is used to train third-party AI models.

Who does the work?

Every project has senior POP leadership, from diagnosis to delivery, accountable for the outcome. When the scope requires, specialist partners join with your prior approval, and accountability remains with POP.

What happens after the X-Ray?

You receive the plan and decide. You can execute with your own team, or engage POP for Implementation or Ongoing Sales Ops. The X-Ray carries no commitment to any further stage.

Do I need to replace my systems or ERP?

No. We work on top of your existing ERP and data. Where a system is built, your company receives a perpetual license to use it at the end of the project. Any third-party costs are disclosed upfront, and continued use does not depend on a recurring contract.

How is the X-Ray priced?

Based on the number of channels, distributors and data sources involved. The fee is agreed before work begins, following the initial read, which is free of charge.
